Some businesses go way beyond a source of income and become a part of the family By Luke Laggis
L
McNulty is carrying on a legacy his family built. Some of you are doing the same, and all across this industry so many of you are creating new legacies that your children will carry on. It’s really a great part of the industry. The momand-pop stores may have vanished from the retail landscape, but they are the backbone of this industry. So many stories of family businesses and family legacies have been told in these pages in my three years with Cleaner. Hi-Tech Plumbing & Leak Detect comes to mind. Founder Jamey Mullin grew up in the plumbing industry. His father, Jim Mullin, owned a plumbing company in Tulsa, Okla., and Jamey eventually opened his own subsidiary before moving on to form Hi-Tech. Sewer Duck in Aberdeen, S.D., is another. When Jeff Goldade was about 11 years old, he would reluctantly help out his father, Lyle, who owned the drain cleaning business. He eventually bought the business from his father in 1996 when he was just 19 years old and has since grown the business and made his own mark on the industry. It’s a word that represents so much. It’s something we carry on to honor the generations who came before us. It’s what we leave behind our successes, failures, rights and wrongs, and all the ripples that have traveled out from those events, distilled into something that carries on long after our days here are done. Chris McNulty knows about carrying on a legacy. His great-grandfather founded Dippel Plumbing, featured in this issue of Cleaner, in 1945 and eventually passed it on to other family members. McNulty joined the company in 1995 and purchased it in 2010. Tough economic times had taken their toll on the company, but McNulty was determined to bring it back to greatness. Within four years at the helm, McNulty built the crew from three back to a healthy 11, including six plumbers and five technicians, with more growth expected.

W
hen Chris McNulty picked up the Dippel Plumbing company torch in 2010, he was determined to bring the iconic business back to its former glory. McNulty’s great-grandfather, Arthur J. Dippel, founded the firm in 1945 and eventually passed it on to his daughter, Karen Marks, and a cousin. McNulty joined the company in 1995, became manager in 2002, then acquired his master plumber and master drainlayer licenses. The recession hit the firm hard, however, and their crew was reduced from 12 to a mere three plumbers in the field. Nevertheless they struggled through and found that with so many other firms going out of business, the phone continued to ring. Within four years at the helm, McNulty built the crew back to a healthy 11, including six plumbers and five technicians (three working as apprentices). McNulty expects that with their continued growth he will require a team of 20 plumbers by the end of 2014 in order to meet commitments. “We do about 2,400 jobs a year,” McNulty says, adding that Dippel Plumbing vans are a familiar sight in St. Louis, and when they get a phone call they always ask how the caller found them. People frequently say they saw Dippel trucks out on jobs.

OLD SYSTEMS, NEW TECHNOLOGY McNulty had already added relining to the company’s menu of services but he didn’t just want to use Nu Flow’s relining system as a service of Dippel Plumbing; he wanted to take it a step
further. In 2013, he secured a license with Nu Flow for Nu Flow St. Louis, allowing the company to offer the system and its services to other plumbers. He says it has been a tremendous boost to their overall business and a powerful advantage for the company. As Nu Flow St. Louis, their presence in the area goes beyond the family firm to another entity unto itself, available to a more extensive client base. They have a broad base for their relining services, covering all of Missouri and parts of southern Illinois.

The number of phone calls we were getting was crazy.” Chris McNulty Some of the clay, cast-iron and Orangeburg pipes in their service area were installed over 100 years ago. Cracks are common, and the cast iron often rots out from the inside. They also contend with the always-present issue of root intrusion. Over the years, Dippel Plumbing frequently excavated and replaced failing lateral lines, but the problems that arise with these jobs – the homeowner deciding the concrete at the retaining wall is not replaced quite the way it should be, or the basement floor is not exactly how it was prior to the job – convinced McNulty he would rather offer relining. offering seminars to real estate firms, insurance companies and plumbing contractors. Dippel Plumbing often gets phone calls from plumbing firms that are having problems with a line replacement because of a retaining wall or other obstruction. These are opportunities for Nu Flow St. Louis to come to the rescue.
PICKING UP THE PIECES His goal was to rebuild Dippel Plumbing to what it had been years before. This required a few essential elements, the first being the crew. “We were turning down contracts because we did not have the manpower,” he says. “The number of phone calls we were getting was crazy.” Dippel is a union shop, and McNulty would sometimes bring in a crew from the union hall when the company had a large job. He wanted to hire fulltime employees, however, and that took some time. Often he would interview several candidates before finding the right person. He likes to train his crew, and new hires are required to join the union. “We wanted that manpower,” he says. “It’s hard to explain how it kind of grew. We had people who took an interest in the company, and once we found the key guys we more or less gave them free rein to do their job. We have the younger generation of men and have grown into a good family thing. That is how we have grown. With the key guys, we could handle that requirement. Ben Bippen is my general foreman, and my wife, Carla, is office manager.”
A dynamic addition Chris McNulty did not want to just use Nu Flow’s relining system as a service of Dippel Plumbing, he wanted to take it a step further, and he says that this has been a powerful advantage for the company. As Nu Flow St. Louis, their presence in the area goes beyond the family firm to another entity unto itself, available to a more extensive client base. Their Nu Flow St. Louis lettered equipment on the road includes a box truck, a pickup truck and signage on two trailers. “My belief was that installing a relining product under the Dippel name was not as dynamic as having the Nu Flow St. Louis designation. This has given customers more confidence and allows for more potential expansions. They are two separate companies, but employees do cross over to work in both.” On any relining job, whether their own or when working as a subcontractor with another plumbing firm, there will be two vans on site – one with the Nu Flow St. Louis logo, and another with the Dippel Plumbing logo. To McNulty, this job site presence is the best form of advertising for both companies.

It was also important to maintain the customer base along with a high level of communication and focus as new services and new people were brought on board. New technology was another key piece of the growth puzzle. Dippel would continue

to provide complete plumbing and inspection services, but new services were just as important. McNulty saw relining as essential to growth. For many years the company offered sewer patching, but he could see that he needed to provide other options. He also decided to add pipe bursting for water lines, believing this would be another opportunity. “We still do some excavation work for lateral lines,” McNulty says. “And we are a turnkey contractor. We find our customers prefer this. When we go in on a job as prime contractor we do it from start to finish.” The puzzle pieces began to come together, and by 2014 Dippel was doing 50 percent in plumbing and the balance in the other sectors. The customer base remains mainly residential/ small commercial, with some municipal work and new construction projects as welcome additional revenue. McNulty is finding that some general contractors will bring his crew in to take over an entire contract rather than subbing out to a number of other firms for a specific project. FACING THE FACTS “We have been told numerous times that we are too expensive,” McNulty says, noting the business has always been a union shop. “Then we often get a phone call back asking if we can fix a problem. We pay our employees union wages, and we do not offer discount services. We are a CONTINUED >>

24/7 shop and we work seven days a week to keep up with demand.” He says their reputation for good work has benefited the company over the years because there are no cutrate offers for service. In the long run, reputation has trumped this as an obstacle. With new hires, a journeyman will go right into the field, expected to handle the problem. A key employee might drop in to see how things are going. If things are progressing well they are satisfied. New apprentices ride along with another employee for several months until they’re proficient in that arena and then move on to learn another service. Technicians working with Nu Flow will progress to receive their plumbing license. “Employees move around until we believe they are ready to do a specific job,” McNulty adds. “We may bring a worker on the crew and have to let him go a month later if we have disgruntled customers. The last thing I want is to go out to dinner and have an upset customer come over to complain about a job. What we want to happen is for someone to come over and say how well things went and it was a job well-done.”

The wrong hire might stay for a only short time – a week or a few months – but the cost to hire can run from $20,000 to $30,000 when everything is considered. “That will be money down the drain, so to speak,” he says. McNulty describes his management style as more or less relaxed, and he says he has faith in his crew. “I’m out in the field and that is what I prefer, being out there with the guys. I have that confidence that our team will be more productive because they have my trust.” He also says the business is very much like a family. “We’ve had some knockdown fights in the office. Not physical of course. And then we turn around and everyone forgets it and goes back to work. A guy might quit at 6 p.m. one night, but show up for work at 7 a.m. the next day. That is kind of how it works.”

Wheels vs. Tracks Compact track and skid-steer loaders each offer advantages, and asking the right questions can help you choose the best option By Peter Kenter
C
ompact track loaders (CTL) and skid-steer loaders (SSL) have become essential earth-moving tools for sewer and drain installation and rehabilitation professionals. Making an intelligent choice between a CTL and an SSL requires potential buyers to assess just what they want the vehicle to do, and under what conditions it will need to operate. Bobcat Company’s first SSL was introduced in 1959. Its first CTL was launched in 1999, a relatively recent addition to the product lineup. Mike Fitzgerald, loader product specialist with Bobcat, says customers are driving the evolution of loaders. “We keep adding attachments that allow the equipment to do something different, but whether we use tires or rubber tracks that convert the skid-steer into a dedicated CTL, we never change the cab, upper frame, engines, lift-arms or the hydraulic and hydrostatic pumps,” he says. “The main difference is that on the skid-steer, the chain case drives the axle and the axle drives the wheels. On track loaders, two motors drive the sprockets that drive the rubber tracks.”
REMOVABLE TRACKS: THE BEST OF BOTH WORLDS? While contractors may find themselves choosing between skid-steer loaders and compact track loaders, some suppliers offer removable tracks that can be fitted over skid-steer wheels. While they don’t offer the same maneuverability as a fullfledged CTL, or “float” quite as effectively on soft soils, the removable tracks can provide contractors with a niche solution that may offer the best of both worlds. Mike Fitzgerald, loader product specialist with Bobcat, says it will take two to three hours for a contractor to fit the tracks over the wheels the first time. A specialized tool offered with each set of tracks helps to connect the track ends efficiently. “After the first time, the steel tracks can be installed in under a half hour and removed in less than 10 minutes,” he says.

CHOOSE FOR THE JOB Fitzgerald says contractors don’t generally come into a dealership conflicted over a tough decision between an SSL and a CTL. “They walk in saying they have a job to do and want to know what will do it best, given the application and the ground condition of the projects,” he says. “In the most general sense, leveling and digging and excavating primarily lend themselves best to a CTL, while multiuse machines that may require pallet forks, grapples or trench loaders, for example, are generally best served by an SSL.” The capital cost of the equipment is an obvious consideration. Buyers will need to calculate the advantage of buying one type of loader over another and factor cost into the type of contracts they’ll be able to complete with it. “Buyers will look to spend 25 to 35 percent more for a CTL over a skidsteer,” Fitzgerald says. “For contractors who know just how they’re going to use them, they can make up the extra cost by extending their construction season by weeks or months because they have those tracks at their disposal.” SSLs are somewhat lighter and faster than CTLs. However, the type of terrain in which the loader will be operating is also a significant consideration. Fitzgerald says contractors performing the same type of work in two different states might choose differently. “If you’re working in the sandy soil of Florida or your region has its share of mud and slopes, you’d be better off with a track loader, where more track on the ground gives you better traction and flotation,” he says. “If you’re excavating in California, New Mexico or the adobe clay of Arizona, the hard ground will favor a skid-steer. Rocks, abrasive soil and even consistent contact with asphalt will cause premature wear to CTL tracks.” While CTLs are more maneuverable on soft or muddy soils, SSLs are more versatile on firm soils, allowing contractors to more easily work in tight locations. CTLs, on the other hand, can move on wet soil during spring thaws or after rain, without disturbing customer landscaping. MENU OF ATTACHMENTS Although all attachments for the CTL and SSL are mechanically interchangeable, Fitzgerald says it’s best to check which attachments are approved and recommended for each machine by the manufacturer. Common attachments include buckets, dozer blades, augers, trenchers and levelers. “Perhaps 5 to 10 percent of the attachments aren’t interchangeable,” he says. “A CTL weighs more than an SSL and can better take advantage of
attachments that require a pushing force. A good example is a dozer blade that works best on a CTL because of the way that the track engages with the ground to create friction. Occasionally, attachments such as certain combination buckets are recommended only for the skid-steer.” Much of the maintenance of CTLs and SSLs is entirely similar, from greasing to oil changes to changing oil filters. However, the chain case on SSLs and the drive motors on track loaders require individualized attention. The loader tracks need to be cleaned of muck, rocks and grime daily.

“You also need to ensure that the track tension on CTLs is set properly,” Fitzgerald says. “We have a recommended track tension to provide the loader with best performance. If it’s too loose, the track could jump, but if it’s too tight, you will require more power to turn the track and could potentially cause premature wear to the sprockets.” Fitzgerald says that while SSLs continue to outsell CTLs at Bobcat, the CTL market continues to grow. “That doesn’t mean we expect the compact track loader to replace the skid-steer,” he says. “It means that buyers are beginning to understand the way they can use CTLs to maximize business opportunities. Into the near future, one machine will never handle all of your possible needs, so there’s plenty of room in the market for both types of loaders.” C

amie Smith brought an unusual background to his Mr. Rooter franchise in Baltimore. His license is in accounting, not the pipe trades. And the business is actually Smith’s second career – or maybe even third, depending on how you count it. The 45-year-old isn’t a plumber by training and didn’t come from a family steeped in the trade – although he later found out he was following in the footsteps of his maternal grandfather. “My mother does love that now with my college education, I’ve gone into plumbing like her father did,” he says with a laugh. Now in his fifth year as president and general manager of Mr. Rooter Plumbing of Greater Baltimore, Smith has learned the nuts and bolts of his business on the job – and by making sure he’s got a good team of skilled tradespeople. At the same time, his accounting training and the business experience from his previous work has given him a powerful advantage in running his franchise.

FROM D.C. SUBURBS TO ANNAPOLIS Mr. Rooter of Greater Baltimore largely focuses on the Baltimore metro area, serving customers to the south of the city into Howard and Montgomery counties of Maryland, including the Maryland suburbs of Washington, D.C. It also covers communities in northern Baltimore County and reaches as far as Annapolis, Maryland’s state capital and home to the U.S. Naval Academy.

I love doing it because I love to meet customers.” Jamie Smith Smith runs the business out of a single office, just off of Interstate 95 on the south edge of the city. “We like to stay close to the I-95 corridor,” he says. “We can easily reach by highway everything we need.” They reach their jobs in one of five service trucks. Four are Chevy Savana box trucks; the fifth is a new Nissan NV High Roof vehicle. His business also has an excavation crew, a US Jetting trailer jetter, and new Spartan 200 sewer cameras. Techs in the field all use iPads that are linked to the cameras. The operation employs TRIC trenchless equipment and is in the process of adding Perma-Liner equipment as well.
And it’s not just about the numbers – although that aspect of his background has been important. From his original accounting career to his position today as the owner of a plumbing company, customer service has always been Smith’s North Star. He makes it part of his business to visit customers in person. “People are always surprised when the owner shows up at a job,” Smith says. “I love doing it because I love to meet customers.”

FROM ACCOUNTING TO PLUMBING Smith grew up in the D.C. metro area and migrated to Baltimore when he transferred to Towson University after two years at a community college. At Towson, “somehow I slipped into accounting,” Smith says. “It wasn’t a dream of mine or anything like that. I just saw that I could do it – it made sense to me.” When he took his first accounting course, he didn’t even know that the certified public accountant credential existed. By the end of his senior year he was at the top of his accounting class and graduated with honors. He began his career at a regional accounting firm that had carved out a specialized niche. “Their focus wasn’t just on keeping the books and doing
the taxes,” says Smith. The firm served its clients as an all-around business consultant. “We had a strong belief that we had to bring value to a client,” he says. That was a lesson he would take to heart. After making partner, a restless Smith moved to a larger commercial real estate management company but knew he ultimately wanted to be his own boss. He bought and renovated apartment buildings as a side project and by the early 2000s decided to manage them full time. In 2006, he sold most of the units and cut back for a couple years, moving to Florida. Semiretirement soon bored him so much he took a part-time job and pondered his next move. The market for new construction was dead, but Smith realized that “everyone needs emergency plumbing.” Although he wasn’t a plumber, his years as a CPA and experience in property management had taught him what it took to make a business work. They also had given
him the keys to excellent customer service – and he could see things from the customer’s point of view. “I’d had all the service people in my house,” he recalls. “I’d had them put their tools on my chair” – much to his displeasure. “I had to tell them how to treat my house.” That intuition and the idea of being able to run a business centered on it inspired him. “I saw this vision of being able to build something that I would love to do every day.” “A GREAT FIT” Smith decided working with a service plumbing franchise would be his best route. His search led him to Mr. Rooter Plumbing. “I felt a great fit with them,” he says.
GETTING INVOLVED IN THE COMMUNITY In his search for a franchise service plumbing company, Jamie Smith liked Mr. Rooter for its training and marketing principles. But he also liked the company’s community involvement. Mr. Rooter is part of the Dwyer Group, which owns several service franchising operations in addition to the Mr. Rooter brand. Dwyer and Mr. Rooter Plumbing are sponsors of Ronald McDonald House Charities – the nonprofit also sponsored by McDonald’s restaurants that operates homes near children’s hospitals where families of sick children can stay while their children get medical care. Smith got on board with that relationship right away, helping out the Baltimore-area Ronald McDonald House. “Since we opened we’ve provided all of their plumbing needs at no cost,” he explains. He pays the wages of technicians doing that work. “I feel fortunate that I’ve been able to build this business so that we can still keep doing that for them.” His business also collects toiletries and other needed items for the kids staying there. And once a month or so, he brings his own special touch to that relationship: Lego night. Smith purchases sets of the popular, colorful plastic building blocks from the local Lego store. He and some of his associates take those to the Ronald McDonald House, where they’ll spend a few hours with the kids, everyone building things out of Legos. At the end of the evening, the kids get to keep the Legos.

With every call, the goal is to not just meet the expectations of the customer but also to exceed them. “They’re going to get a good experience,” he says. “They called us because they had a plumbing emergency. But when we leave, they’ll be glad they called Mr. Rooter.” Smith also knew he would have to team up with an experienced plumber for the necessary technical expertise, and he knew someone who could fill that role.

FROM THE GROUND UP With no recent Mr. Rooter franchise in Baltimore, Smith built his operation from the ground up. To get a head start, he rounded up phone numbers that were still assigned to three plumbing businesses that had closed. When a customer of one of the defunct firms – or people who stumbled across their old advertisements – dialed one of those numbers, his phone would ring.

But when we leave, they’ll be glad they called Mr. Rooter.” Jamie Smith His master plumber focused on basic skills while hiring technicians, and Smith dug for their customer service aptitude. “I need to see how they’re thinking and what they’re doing,” he says. “I want to see how they interact with me and get a feel for what their customer service would be like.” Smith’s financial background had taught him to look well beyond just the top line. “Everyone wants to grow revenue,” he points out. “But if the rest is a mess, it isn’t going to work.”

“He understood how you need to present yourself to customers, and that you need to pay attention to what the customer is saying and asking so that we meet their needs every time and develop a relationship with them,” he says. FIVE YEARS OF GROWTH In the five years since he opened the franchise, the operation has grown. In the process it’s added new services and new internal programs, such as an orientation program for new employees. Franchise owners in the Mr. Rooter system are independent, making their own business decisions, but within guidelines set by Mr. Rooter. “I fully believe in the brand and the message,” Smith says. He draws on his analytical skills and accounting principles to quickly size up booking rates, closing rates, the average time spent, costs incurred and revenue and profit margins on the job. “I know I need to make sure I have good numbers, and when I look into them, I know what they mean,” he says. “Everyone seems to think it’s evil if you run a business by the numbers. The problem is, if you don’t, you won’t have a business.” His background also prepared him to communicate in plain language with customers. “I had to explain all kinds of complicated tax things to customers for years,” he says. “Now I’m explaining complicated plumbing items they don’t understand, and translating it into something they can understand. Customers appreciate the time spent talking about what we’re doing.” TALKING TO CUSTOMERS It’s a task that the gregarious Smith enjoys. “Day to day, I love talking to customers,” he says. “I love it when they call in. Staying in Communication Hands-free, wireless headsets from Sonetics help keep crews safe and optimize workflow By Craig Mandli
C
lear and effective communication among a work crew is essential, especially in high-noise and hazardous environments. Sonetics wireless headset systems answer that call, garnering their fair share of interest at the 2014 Pumper & Cleaner Environmental Expo International. “We consider it a safety product that also increases productivity,” says Mark Jetton, Midwest regional manager for Sonetics. “Hands-free communication also decreases downtime, as users have the freedom to move around and are not restricted by wires or having to push buttons.” The systems incorporate FCC-licensed “full duplex” communication that supports real-time verbal warnings and continuous work collaboration, similar to a conference call. All workers on the system can simultaneously hear and be heard without pushing a transmit button, avoiding missed communications from shared channels and interference. “It keeps workers from having to yell over loud machinery to communicate with each other,” says Jetton. “It also allows workers to communicate when they are out of earshot or aren’t within sight of each other.” To show off the range of the system, Jetton stood at one end of the Indiana Convention Center and sent another Sonetics employee to the other end. Despite the constant chatter amongst the thousands of people in the hall, the two were able to clearly communicate over the set.

It also allows workers to communicate when they are out of earshot or aren’t within sight of each other.” Mark Jetton “The wireless sets have a range of roughly 1,600 feet, or over a quartermile,” says Jetton. “They are ideal for portable, vehicular or fixed-location use.” Options include an adjustable “mic gate” that allows headsets to be finetuned to suit different noise environments. Throat microphones allow for use when wearing facemasks or HAZMAT clothing. Headsets can be powered by 12-volt battery packs or in-car chargers to allow for use in remote areas. They are fully rechargeable, and once headsets are paired to the wireless base, they do not have to be recalibrated each time the system is turned on/off. Digital intercom units allow for the number of wireless headsets on one system to be expanded, enabling up to 40 users on a single system.

“One of the nice things about this system is its versatility across a lot of different mediums,” says Jetton. “Any company that has a need for wireless communication among its employees can utilize our systems.” While Sonetics systems have been in use for years in mining and oil and gas utility applications, the 2014 Expo was the company’s first as an exhibitor. “We have a couple of hydroexcavation customers that actually suggested that we exhibit at this show,” Jetton says. “We hadn’t really looked at the pumping and drain cleaning market too much initially, but it really is a good match for what we offer.” Jetton was able to generate a lot of leads, including many who hoped to test the system with their equipment. “I spoke to drain cleaners who said the system should work great with two-man crews with one inside with the hose, while the other was outside with the vacuum truck flipping the switch,” he says. “The attendees at the show actually brought up uses for the system that we hadn’t been considering. Justifiably Versatile Vacuum trucks allow contractor to bring hydroexcavating work in-house and create a more efficient operation
I
nvesting in equipment for new services is a calculated risk and a decision many companies face at some point. For MBI Pipelining Services in Brookfield, Wis., that moment occurred about four years ago, when it bought a Vactor 2100 series combination vacuum truck outfitted with a hydroexcavating package. The move paid off. In fact, MBI – a division of Musson Brothers Inc., based in Rhinelander in northern Wisconsin – now owns two Vactor 2100s. The company uses the units, made by Vactor Manufacturing, a division of Federal Signal Corp., to safely locate utilities with hydroexcavation, as well as to clean sewer lines. MBI also performs video pipeline inspections and sewer lateral flushing and relining using a cured-in-place pipe system made by LMK Technologies, says Pat Wunsch, MBI’s district manager for pipeline services. Both vacuum trucks are pre-owned; Jack Doheny Companies remanufactured one unit and the other was purchased from Truck Country. Both are built on Sterling LT7501 chassis and feature a 15-cubic-yard debris tank, a 1,500-gallon water tank, a Caterpillar Inc. diesel engine and a transmission made by Allison Transmission. The truck from Doheny is equipped with a positive displacement blower (4,200 cfms) made by Roots Systems Ltd. The other uses a centrifugal compressor fan (up to 5,000 cfms). The trucks’ water pumps generate maximum pressure and flow of 2,500 psi at 80 gpm, Wunsch says. “We had been subbing out the hydroexcavating work for some time,” Wunsch notes. “While it was nice not having the expense of the vacuum

trucks, we also were sending out work that we could do in-house by purchasing our own Vactor. Once our workload dictated the need to purchase, we made the investment. “We could justify buying the unit because it’s so versatile,” he continues, noting that MBI also uses the hydroexcavating technology to quickly locate sanitary sewer laterals before installing temporary clean-outs that provide access for pipe relining work. “We also can use it for Musson Brothers [the parent company, which does infrastructure work] to expose utilities for grading and open-cut sewer work. Using high-pressure water is much faster than a guy with a shovel who’s trying to dig through compacted clay. It’s much safer too, because a guy with a shovel could scuff an electrical or gas service line.” Using the hydroexcavators for locating utility lines on things such as road construction projects is dramatically more efficient than digging by
Pat Wunsch While the units can produce water flow up to 80 gpm, Wunsch says that crews take the gpm down to 12 when excavating laterals for installation of temporary clean-outs. “That kind of work doesn’t require as much flow, plus we want to haul as little water to a dump site as possible,” he notes. “The less water that’s introduced into the debris tank, the more capacity we have to haul [hydroexcavated] dirt.” The Vactors also reduce manpower needs on some jobs, which allows MBI to more effectively allocate employee resources to more jobs per year, which increases revenue. For example, when the company cleans manholes and catch basins, it needs one less man per job because the vac truck eliminates the need for any confined-space entry. “That’s big for us, especially if you’re cleaning manholes all day,” Wunsch explains. “There’s a minimum of about 20 minutes of setup time for each confined-space entry. So depending on how much debris is in there and how deep the manhole is, production on manhole cleaning can go from a half a dozen a day to 20 a day. That’s a significant gain.” To clean debris from laterals, MBI relies on four trailer-mounted water jetters (4,000 psi at up to 18 gpm) made by the Sewer Equipment Co. of America. But in the big picture, the Vactors are the company workhorses that ramp up productivity and profitability.

The hydroexcavation capability also pays dividends in the lateral relining work MBI performs. It dramatically reduces the risk of damaging residential property compared to using a backhoe, for example. In fact, Wunsch says hydroexcavating can be performed less than a foot away from shrubs and other items, such as decks and sidewalks, without damaging anything.

Leading in Crisis Avoid these four traps when you need to make critical decisions under pressure By Lucien Canton
D
uring the second day’s fighting at Gettysburg on July 2, 1863, Colonel Strong Vincent, a brigade commander in the Army of the Potomac, learned from a passing courier that the Union left flank was undefended and that the Confederates were advancing on Little Round Top. Seizing this position would allow the Confederates to fire on the entire Union line and force the retreat of Union forces, opening the road to Washington. Recognizing the tactical significance of the position, Vincent, without waiting for orders, moved his brigade into a blocking position. What followed was one of the most dramatic and pivotal engagements of the war, one that decided the battle of Gettysburg and most probably the war itself. Though Vincent fell in the battle, his ability to recognize the crisis, to make critical decisions under pressure and to deploy his resources inspired his brigade to hold the vital position on Little Round Top. Leadership in a crisis is ultimately about decision making. Other critical steps, such as recognizing and isolating the crisis, prepare you to make decisions, while the deployment of resources is based on the decisions made by the leader. The pivotal point in any crisis is the making of the decision about how one will deal with the crisis. Unfortunately, without recognizing the four traps of decision making, it is too easy to make the wrong decision. Trap #1: Maintaining the status quo One of the major problems in leading in a crisis is the psychological tendency to do nothing. There is a tendency to normalize events – to see what we expect to see. It is easy to miss cues or indicators. If there are no consequences for doing nothing, there is no need to make a decision. Unfortunately, this is the default mode for many decision makers. Trap #2: Taking the easy way out Assuming that there are consequences for inaction, the next consideration is whether there is a risk in taking action. If there is no perceived risk in taking a specific action, there is really no need to make a decision or to consider alternative courses of action. Trap #3: Giving up When available courses of action all carry risks, the tendency is to search for a better solution. The trap here is that if there is a perception that no low-risk solutions are available, the decision-maker may become fatalistic or apathetic, exhibit behaviors such as ignoring or selectively interpreting information, or attempt to pass the responsibility for decision making to someone else. Trap #4: Running out the clock Hesitation is not uncommon among decision makers in a crisis. Informa-

tion is incomplete or contradictory and there is usually little time to wait for better solutions. This is the fourth trap of decision making: continuing to seek solutions rather than deciding on the best available alternative, even if it carries considerable risk. Under heavy time constraints, this can even lead to panic and bad decision making.
Knowing how much time you have to make a decision and the potential availability of alternative actions are precious commodities in a crisis. Time allows you to weigh risks versus alternatives or consult with advisers and subject matter experts. So how does one avoid the four traps of decision making in a crisis? The first step is recognizing that these four traps exist and understanding that they are heavily influenced by time and the availability of good information. Failing to see the risks of inaction or accepting low-risk actions are both linked to a failure to recognize that a crisis is occurring and to put it into the context of the potential impact on your organization. This in turn is usually the result of failing to take the time to gather and assess information related to the crisis. Consider, for example, the classic case study on supply chain management involving Nokia and Ericsson in 2000. The crisis was precipitated by a fire in the cleanroom of the manufacturer of the chips used in each company’s phones. Nokia recognized and reacted to the potential crisis; Ericsson did not. The resulting losses cost Ericsson millions in lost revenue and market share and put the company into a financial crisis that lasted almost five years. Understanding the nature of the crisis can also help avoid the bad decisions caused when considering high-risk alternatives. Knowing how much time you have to make a decision and the potential availability of alternative actions are precious commodities in a crisis. Time allows you to weigh risks versus alternatives or consult with advisers and subject matter experts. Knowing you have limited time can help you to focus on what you know and bring clarity of thought. In the case of Strong Vincent at Gettysburg, the knowledge that he had only a short time in which to act caused his decision to move without orders, an action that could have cost him his career if he failed. However, the risks of inaction far exceeded the risks of the alternative he chose. It is easy to avoid decisions in a crisis. The four traps are always there waiting for the unwary and they all lead to the same place: failure due to nonexistent or poor decision making. The hardest part of managing in a crisis is having the willingness to accept responsibility for decisions made with limited information in too short a time and the courage to follow through on those decisions without second-guessing yourself. It’s what makes a leader truly effective in a crisis. C

usiness owners are inundated with requests to contribute to local charities, civic organizations and other community groups. The higher your profile, the more likely you’ll find yourself on the receiving end of their requests. Some people have trouble saying “no” to any such plea. Others hardly ever say “yes” – not out of principle, but simply because they’re just so overwhelmed. How – and how much – you contribute from your business toward the common good, whether to charity, in public service or through in-kind donations, is a personal decision. You could punt and make a token donation to every organization that asks, or just throw every solicitation in the trash. Neither extreme is practical though. The more you give, the more lists you end up on, as groups you’ve never even heard of decide you must be a generous soul – or an easy mark. Keep it all to yourself and you might end up with the reputation as the local Scrooge. You have every right not to give a penny of your money or your time, but most business owners want to be supportive at some level. Perhaps you want to support a cause you’re passionate about. Or you want

- Send a check and a logo or invest in a Gold, Silver or Bronze “sponsorship” and expect results. Get involved. - Expect long-lasting visibility or results from one donation. - Feel pressured to do everything. - Make nonprofit organizations fill out online applications. - Be afraid to be generous with the right partners.

Or maybe you simply want to give back to the community in gratitude for the support it’s shown your business. ‘NO PRICE TAG’ “There is no price tag that can be put on being a good corporate citizen,” says Richard Weinberger, CEO of the Association of Accredited Small Business Consultants. Businesses benefit when they adopt an ethic of social responsibility and doing good, he says, pointing out that giving companies have better employee morale, productivity, more effective marketing and a bump in quality service. “Customers want to do business with companies perceived as doing the right thing,” Weinberger says. So sooner or later, you will have to make some choices. “The first decision businesses need to make is whether they want to support an organization for philanthropic reasons, to further their own business goal, or some combination,” says Gail Bower, president of Bower & Co. Consulting in Philadelphia. Bower helps businesses and nonprofits develop corporate sponsorships. Her expertise includes marketing and event and festival production, and she’s written the book How to Jumpstart Your Sponsorship Strategy in Tough Times. FINDING THE RIGHT FIT She suggests that if your reason is purely philanthropic, choose a charity that’s important to your staff, customers or community. Are your employees handy with tools? You could pay their wages for a shift working on a local Habitat for Humanity project or helping erect equipment in a park. (They might be willing to volunteer their services — but that has to be their choice. Requiring them to volunteer is unfair and likely to land you in legal trouble.) Or you could support something that offers your business a spin-off benefit – perhaps sponsoring training programs in the kind of skills you hope to see in future job applicants at your shop. If charitable choices garner goodwill for your business, so much the better. However, public relations may be just a side benefit, not your goal. “Any type of donation associated with a company’s name has PR value,” says Weinberger. Of course, the price can vary, too: “The name of a business on the back of a sports jersey is more noticeable than a name on a placard at a silent auction, so the cost and visible exposure must be balanced.” RAISING YOUR PROFILE Giving isn’t ultimately about advertising your products or services, Weinberger points out. If PR is driving your decision, look for opportunities that are more closely connected to your business.
Sponsorship can help there, says Bower. If you’re trying to reach a new segment of customers, work with an organization that reaches those same customers. Is there a new subdivision in town whose residents might be potential customers for your drain cleaning services? Consider becoming a sponsor for the community playground or the annual neighborhood block party. Of course, a lot of times your goal might be both philanthropic and promotional. In that case, “select an organization that can allow both,” Bower says. “For example, perhaps the company has a strong environmental component to its brand. It may select a park or clean-water environmental organization.” John Tichenor, a management professor at Stetson University in DeLand, Fla., recommends aligning your giving with your overall mission. Dell Computers once had a program in which the company planted a tree every time a customer bought a computer. “That program doesn’t make nearly as much sense as Dell establishing a recycling program for old computers,” Tichenor says. DRAWING THE LINE Some businesses donate a fixed percentage of annual profits to charity. “I think 5 percent of profit makes sense as a standard,” says Tichenor. Ken Dayton, the former CEO of the retailer Dayton Hudson – now Target – set the standard not only for his company but also for the business culture of his city, Minneapolis. When introducing new CEOs to the area, Dayton would “basically tell them that 5 percent of profit was expected to be given back to the community,” Tichenor explains. But Weinberger points out that times change and you can’t bank on a hard and fast number for giving. Instead, focus on the mission of your business and consider your overall goals when it comes to charitable giving. And when your situation changes due to market forces or a change in employee attitudes, get creative with other approaches. Options Weinberger suggests include in-kind donations, free service work or giving employees time off to do volunteer work. Take time to think through your choices – but don’t just walk away from a decision about charitable giving. “For a small business to survive, succeed and grow, their communities must support them,” Weinberger says. “In turn, businesses must also support their respective communities.” C

POINT REPAIR SYSTEM RESTORES THREE DAMAGED AREAS IN SEWER MAIN PROBLEM
In June 2014, Mid-Mo Environmental of Jefferson City, Mo., cleaned and televised sewer mains in the nearby town of New Bloomfield in Callaway County. Many of these lines are under the streets and buried in excess of 10 feet deep. While televising one such line, they assessed a lateral crack, an abandoned tap and a bad joint all within a 6-foot-2-inch span, causing severe inflow and infiltration issues. The pipe was an 8-inch reinforced truss pipe installed in the 1970s.
SOLUTION
Mid-Mo decided to use a trenchless point repair system from Infrastructure Repair Systems to restore the three damaged areas with a single 7-foot spot repair. Since the repair was within 24 feet of the near end of the manhole, owner Shawn York devised a 3/4-inch PVC pushrod to push the Logiball carrier and liner into place.
RESULT
The pushrod saved the time of jetting and stringing the entire 375-foot line and pushed the carrier with the resin-soaked fiberglass and felt liner in position to cover all three damaged areas. This single repair saved the town a significant amount of money by covering three areas with one long point repair, along with no digging and repaving the street. CURED-IN-PLACE PIPE RELINING REHABILITATES LINE BENEATH AMTRAK MAINTENANCE FACILITY PROBLEM
Amtrak officials at one of the company’s primary maintenance facilities in Beech Grove, Ind., were concerned about the condition of the sewer lines. They wanted to make sure there were no leaks or discharge that could negatively impact the surrounding community. Most of the sewer lines ran beneath several of the buildings and tracks on the property.

SOLUTION
IWPC, a division of Inland Pipe Rehabilitation (IPR), televised the sewer system to assess its condition. “We discovered a wide variety of pipe material and sizes that were used. They included ductile iron, vitrified clay and PVC in diameters ranging from 6 to 20 inches,” says Tony Schieweck, general supervisor for IWPC. They recommended their Cured-In-Place Pipe relining system. The installation would require no major digging, and Amtrak could keep the facility open throughout the repair process.
RESULT
In all, over 7,500 feet of sewer pipe was relined to restore the system to its original performance requirements. IWPC also spray-lined 34 manholes that were showing signs of deterioration. Given a 129-day window to complete the project, IWPC completed the work in half the time. “We’re extremely pleased with the results,” says Ellen Jurczak, Amtrak’s senior environmental coordinator. “We can take comfort in knowing that our sewer system is functioning properly; so can our neighbors in the City of Beech Grove.” 855/832-6477; www.teamipr.com.
PACKING UNIT USED TO STOP ACTIVE INFILTRATION PROBLEM
After 18 months and over 45 gpm of active infiltration flowing into a 30-inch sewer siphon line, a municipality in southern Texas needed an answer. This siphon line not only ran underneath a major river but also involved several property owners. Digging would cost in excess of $750,000 and disrupt the environment and a nearby wastewater treatment facility. Traditional lining methods were not an option due to the infiltration and the siphon being more than 200 feet underground. The siphon had two 45-degree and one 22-degree bend, so using the normal no-dig packer and equipment was next to impossible.
SOLUTION
The municipality looked to Source 1 Environmental (S1E) for a no-dig solution. Jeff Urbanski, director of research and development at S1E, designed the Pillow Packer. A water truck created a water slide to aid in the pull process, while a technician carefully negotiated the three bends. The longest pull was in excess of 320 feet.
RESULT
The pillow was successfully utilized on three breaks and stopped all active infiltration. It saved the municipality time and resources in excess of $1 million. 810/412-4740; www.s1eonline.com.

The owners of a Philadelphia suburban townhouse opted for trenchless technology to solve root intrusion in their sewer lateral. With the absence of any outside clean-outs, a pit was dug at the mainline connection, and the 4-inch lateral was relined 65 feet back to the house. The lateral entered the house under the slab of a finished basement where it transitioned to 3-inch. Unfortunately, the liner overshot and covered the laundry drain connection. Epoxy buildup on the back of the connection made opening from the laundry side unsuccessful on two separate attempts, even with the use of a drill rod.

SOLUTION
On the third attempt, two weeks after the relining mishap, TRY TEK’s Trydent 80 Cutting System was employed. An upstream section of 3-inch pipe was accessed from inside the house. The unit was to navigate the 3-inch 90-degree elbow, enter the 4-inch section, and open the connection about 15 feet away. However, when the pipe was accessed, the interior diameter was only 2 inches due to buildup. Fortunately, the unit has a 100-foot reach and could be deployed from the pit, about 70 feet away. An inspection camera was inserted from the house to tow the cutting system up the sloped lateral and into position. The connection was then reinstated.
